The 3 Stages of Business: How to Move from Survival to Optimized

Business is a journey of change. As Bill Baylis often says, "It's not revolution, it's evolution." When you take the entrepreneurial plunge, you are stepping onto a path that requires continuous adaptation. Whether you realize it or not, your business will inevitably move through three distinct stages. The question is not whether you will face these stages, but whether you will recognize where you are and take the necessary steps to move forward.

The essence of the Business Development Machine (BDM) approach is that a controlled, profitable business is derived from a single, powerful belief: You can let business happen to you, or you can make business happen for you. To make it happen for you, you must first understand the three stages of business evolution.

Stage 1: Survival Mode ("The Run Around")

The first stage is Survival Mode, which we often call "the run around." In this phase, you are doing whatever it takes to keep the doors open. The reality of Survival Mode is that most small businesses are doing just well enough to survive.

During this stage, the business owner is typically overwhelmed both financially and managerially. They are street-smart rather than trained in the process of running a controlled, profitable business. Management style is a residual process, meaning profit is just a result of what is left over after all the fires have been put out. In Survival Mode, the business controls you.

Stage 2: Growth Mode and the Leverage Zone Shift

If you survive the run around, you enter Growth Mode. This is a period of building the business while having some success. However, this stage brings its own set of challenges. You have had a taste of success, but you may be unsure of exactly where to go next.

This is the critical reinvestment time known as the Leverage Zone Shift. Up to this point, you have probably depended mostly upon yourself. The investment required now is not about dollars and cents; it is about taking a business that is controlling you and learning what it takes to create a business that puts you in control of "it." It requires consciously moving from a reactive state to a proactive one, preparing yourself and your team for the final stage.

Stage 3: Optimized Mode

The ultimate goal is Optimized Mode. An optimized business is a mature business that continues to grow and prosper with maximum bottom-line profitability.

In this stage, you have established a closely knit, interlocking closed-loop system—not unlike the management of a well-run machine. You have identified your financial veins of gold, established standard operating procedures, and implemented statistical process analysis to measure performance. You are no longer fighting an angry, fire-breathing dragon; you are running a smooth, easy-to-control, and very profitable business.

Crucially, an optimized business is also the most salable business position. It readies your business to sell for the highest dollar possible, just in case you need or want to.

Where Are You on the Map?

Can you point out exactly where you are on this journey? Are you stuck in the run around, navigating what Bill calls the “Leverage Zone Shift”, or running an optimized machine? The journey begins with a decision and the belief that doing something actually requires doing something.
